Your Ads Aren’t Failing — You’re Reading the Wrong Chapter

February 08, 20263 min read

Have you ever looked at your ad results and thought, “These ads aren’t working…” even though you’re getting impressions, clicks, and engagement?

A lot of the time, the issue isn’t your ads.

It’s that you’re measuring them like they’re in the wrong phase.

Ads don’t perform in a straight line. They move through phases—and each phase should be judged by a different scorecard. When you use a “decision” scorecard on an “awareness” campaign, you’ll feel frustrated (and you’ll make changes that actually hurt performance).

The 3 Phases of Ads (and what “good” looks like in each)

1) Awareness: Attention

This is the chapter where people are discovering you.

In the awareness phase, the goal isn’t immediate sales—it’s being noticed by the right people.

Strong awareness signals look like:

  • Impressions and reach climbing

  • Video views increasing

  • Engagement improving (likes, comments, shares, saves)

If those numbers are moving, your ads may be doing their job: earning attention and building familiarity.

2) Consideration: Intent

This is where attention turns into curiosity… and curiosity turns into intent.

People are thinking: “Tell me more.”

This phase is where your message, your unique value, and your positioning start doing the heavy lifting.

Strong consideration signals look like:

  • Meaningful click-through behavior (not just cheap clicks)

  • More site visits and deeper browsing

  • Return visits (people coming back)

  • Stronger “interest behaviors” like saving, clicking, or engaging repeatedly

If you’re seeing these signals, your job is to make it easy for people to understand:

  • what makes you different

  • why you’re worth choosing

  • what happens next

3) Decision: Proof

This is the chapter everyone wants to jump to first—but it only works when the earlier chapters did their job.

In decision phase, the question becomes: Are results happening and repeatable?

Strong decision signals look like:

  • Purchases, leads, booked calls

  • Cost per result trending in the right direction

  • Performance holding steady as budget increases

This is where you stop chasing “busy dashboards” and start focusing on outcomes.

The biggest mistake I see: Phase mismatch

Here’s the trap:

You run an awareness-style campaign… then judge it like it should already be producing decision-stage results.

Or you see clicks… and assume you’re in decision… when you’re actually in consideration and your message isn’t carrying enough weight yet.

That’s when people panic, change everything too early, and accidentally reset the learning.

A better way to evaluate performance

When you correctly identify your phase, your next move gets clearer fast:

  • Awareness: Be memorable and clear

  • Consideration: Differentiate and build trust

  • Decision: Remove friction and improve conversion

Your metrics aren’t just “numbers.”
They’re telling you where you are in the story.
